What if Saladin dies two years earlier, while Richard the Lionheart is still in the Holy Land on the Third Crusade? So, in March 1191 instead of in March 1193 like in real life.

He will be replaced by one of his seventeen sons, while they fight out who can repalce him, Richard the Lionheart can basked in the glory he holds the Holy Land for the time being.
